The short answer
SEO is not dead and AEO is not a replacement for it. AI referrals are roughly 1% to 6% of website traffic today, against Google's overwhelming majority — but they convert four to five times better than organic search, up to 23× in B2B SaaS, and are growing around 975% year on year. The structural change that matters most is that citation and ranking have come apart: only 37.9% of AI-cited URLs now rank in the first ten organic results, down from about 76% in July 2025. The honest size of the opportunity
Two numbers have to be held at once, and most writing on this subject holds only one.
AI search is small. AI referral traffic accounted for about 1.08% of all website traffic across industries in late 2025. For B2B tech firms it reached an average of 6.4% by January 2026. That is not a channel that replaces Google.
AI search converts far better. AI-referred visitors convert at an average of 14.2% against Google organic’s 2.8% — roughly 5×. ChatGPT referrals convert at 15.9%, Perplexity at 10.5%. The multiplier ranges from 1.3× in low-consideration e-commerce to 23× in B2B SaaS.
The reason is intent. Someone arriving from an AI answer has already had their question answered, their options compared and your name recommended. They are much further down the funnel than someone who clicked a blue link.
Both facts are true. “AI search is tiny” and “AI search is the highest-intent traffic you can get” describe the same channel.
The change that actually matters

This is the finding that turns AEO from an SEO tactic into a separate discipline. A year ago, ranking well was most of the job — if you were on page one, you were in the citation pool. Now the majority of cited URLs are not page-one results at all.
It cuts both ways. Your page-one rankings no longer guarantee you get cited. And a competitor who cannot outrank you can still be the brand the assistant recommends, by being present in the sources the engine draws on.

The last row is the practical headache. The same prompt asked twice returns different sources, so AEO reporting has to be statistical where SEO reporting could be positional. Anyone showing you a clean AEO “rank” is smoothing over something.
A reasonable split
There is no universal ratio, but a defensible way to decide:
- Measure your current AI referral share in analytics. If it is near zero and your category has little AI answer volume, AEO is a watching brief, not a budget line.
- If it is growing month on month, fund AEO from the content portion of SEO spend rather than the technical portion. The two overlap most there, and content is where AEO’s specific requirements — extractability, statistics, ungated material — apply.
- Fund earned media separately and honestly, as PR. It is the highest-impact AEO lever and it is not really SEO work at all.

Not wholesale, and the split depends on your buying cycle. For high-consideration B2B purchases where buyers research before contacting anyone, AI visibility is disproportionately valuable relative to its traffic share because of the conversion gap. For low-value transactional e-commerce, the volume is not there yet and traditional search still does the work. Measure your own AI referral share in analytics before deciding anything.
Does good SEO give me AEO for free?
Partly, and less than it used to. Strong content and technical health still help. But the two disciplines increasingly reward different things: SEO rewards ranking your own pages, AEO rewards being talked about on other people's. An SEO programme with no earned-media component will underperform on citations regardless of how well the site ranks.
